7 Ways to Improve Subcontractor Coordination on Every Job

On most jobs, the schedule does not slip because a single trade is slow — it slips because trades are waiting on each other, working off different information, or never got the message at all. Coordination is the quiet multiplier on every build. Here are seven ways to tighten it.
1. Give every subcontractor a single source of truth
When one sub is working off a text, another off a printed list, and a third off memory, you have three versions of the truth. Put every open item in one shared system so everyone sees the same current list.
2. Communicate where subs actually look
A message that lands in a place a subcontractor never checks might as well not exist. Sending assigned items by both email and text dramatically raises the odds the sub sees the work the same day it is assigned.
3. Make every hand-off specific
Ambiguity creates return trips. Each item should carry a photo, a location, and a clear description so the sub arrives with the right materials and goes straight to the spot.
4. Remove the account barrier
Most subs will not download and log into another app. Give them a way to view their assigned items and mark them complete through a simple link — no account, no friction — and adoption goes way up.
5. Set due dates and priorities
Trades juggle multiple jobs. A due date and a priority level tell a sub which of your items to do first, and let you flag the ones blocking other work.
6. Confirm completion, do not assume it
Require photo proof when a sub marks an item done and get an automatic notification the moment it happens. You stay in the loop without a single status-check phone call.
7. Keep a record of who did what
A history of assignments and completions makes your best subs obvious and your bottlenecks measurable. Over time that record is how you decide who to call back for the next job.
